It sounds like you may be using a form of outlining that doesn't work well for you. You could try reverse outlining (as my friend Jay's debut novel is out now! suggested in "Short Stories Newsletter (February 5, 2013)" ), or perhaps a simple list of traits/plot points might work best. Heck, you could even try talking it out and recording your ramblings to help you tack down certain ideas. My point is, while off-the-cuff writing can work, it is very likely that it will stop working or that it will keep you from finding out where you need to improve. I did a lot of off-the-cuff writing from my teens to early 20s. That stopped about ten years ago, and I feel more in control of my writing. I'm urging, nay begging you to not write off such pre-planning so quickly. It can make a huge difference between good and great writing.
